Packaging procurement often appears straightforward until fragmented purchasing begins to erode commercial value.
A manufacturing company operating multiple production facilities partnered with Cognitud to redesign how packaging materials were sourced, aiming to consolidate demand, improve supplier competitiveness, and establish greater commercial control across its procurement operations. The engagement focused on transforming decentralized purchasing into a structured sourcing model capable of delivering both cost efficiency and long-term procurement discipline.
Packaging materials—including corrugated boxes, tapes, labels, and other consumables—were being purchased independently across plants with limited coordination. Multiple suppliers were providing identical products at different prices, while the absence of centralized contracts and price visibility weakened negotiating leverage. Procurement data was dispersed across invoices, spreadsheets, and supplier records, making spend analysis difficult and limiting opportunities to leverage enterprise-wide purchasing volumes. Incomplete product specifications further complicated sourcing, often requiring incumbent suppliers to provide technical information during procurement exercises.

Cross-functional collaboration with procurement, operations, finance, and IT teams created a unified view of purchasing patterns, supplier participation, and material volumes.
Building on these insights, packaging requirements were consolidated across locations to strengthen purchasing leverage and improve economies of scale. The supplier ecosystem was expanded through market assessments, capability evaluations, facility reviews, and technical due diligence, creating a broader pool of qualified suppliers. Structured RFPs, competitive negotiations, and commercial evaluations were then used to finalize annual supplier agreements based on pricing, scalability, product quality, and operational capability.

The redesigned sourcing programme identified US$1.8 million in annual savings against a packaging spend of US$5.1 million, representing a 35% reduction in procurement costs. More than 20 additional suppliers were introduced into the packaging database, significantly increasing competitive intensity and strengthening future negotiation capability. Annual contracts also reduced exposure to price fluctuations while providing a more consistent and scalable procurement framework for packaging materials across manufacturing operations.
